How to decide whether to repair or replace an eBike: current value, repair cost relative to value, parts availability, battery age and the sell as is option.
We quote this decision several times a week. Somebody has a four year old bike, the battery is tired, the chain and cassette are due, and the question is whether to keep spending. Here is the framework we actually use, in order, because the order is what keeps the decision honest.
Start with what the bike is worth today, then compare the total cost of everything it needs against that number. If the repair is a modest fraction of the value, fix it. If it approaches the value, or parts are discontinued, or the pack and a major component are both failing, put the money toward a different bike and sell this one as is.
Everything else is meaningless without this number. Get a value range for your exact model, year and condition from Volt Value before you decide anything. People routinely assume an older bike is worth more than it is, or far less than it is, and both mistakes lead to the wrong call.
The mistake is pricing the immediate failure and ignoring what is right behind it. If the motor is the presenting problem but the chain, cassette, pads and rotors are all worn out, price the whole list. Ask your mechanic for the complete picture, including what will be due within the year.

The rough rule of thumb we use in conversation: a repair worth well under half the bike's value is easy to justify, one approaching the value is not, and the middle depends on the next two steps.
This is the step that surprises people. An eBike is only as repairable as its parts supply.
Ask before you commit: is the failed part proprietary, and can it be sourced?
Battery age is the clock on the whole bike. A pack in good health with years left changes the math in favor of repairing. An old pack that will need replacing soon should be added to the repair total even if it is not what failed today.
Frame and fork condition is the veto. A cracked frame, a bent fork or a damaged dropout ends the conversation regardless of everything else. Never ride a cracked frame and do not spend money on a bike that has one.
A note on batteries, always: do not open a pack, do not attempt to rebuild one at home, and do not fit an unbranded pack to save money. If a pack needs replacing, a genuine or professionally supplied pack is the only version of that job worth doing. See battery replacement.
The pack is the single most expensive component. On a bike whose value is close to the cost of a proper replacement pack, replacing it rarely makes financial sense, though it can still make sense if you love the bike and everything else is solid. On a bike worth substantially more than the pack, replace it and keep riding.
Check the diagnosis first. Not every "dead battery" is a battery. Our guide to an eBike battery that will not charge covers chargers, connectors and controllers, which are all cheaper than a pack.
Diagnosis matters here more than anywhere. A motor that will not spin is sometimes a connector, sometimes a controller, sometimes a sensor, and sometimes the motor. Get it properly diagnosed with electrical diagnostics before you price a replacement. If the part is available and the rest of the bike is healthy, this is usually a repair. If the part is proprietary and discontinued, it usually is not.
Chain, cassette, chainring, pads, rotors, tires, cables and bearings, all due at once. Individually cheap, collectively significant. On a bike with a healthy pack and a good frame, this is nearly always worth doing, and it makes the bike feel new. On a bike that also needs a pack, this is the moment to consider replacing it.
You do not have to fix a bike to get value out of it, and you do not have to sell it privately either.
A non working eBike still has real value in the frame, wheels, brakes, drivetrain and often the pack. What kills value is a vague listing, so document what works, what does not, the pack's age and any error codes.
